Unusual sound level problem

I have a weird sound problem that is driving me bananas!

I have an Optoma HD143x projector; Our Nintendo switch and TV cable box are plugged into an HDMI switch and then into the projector. The HDMI switch feeds the audio to our Bose soundbar via an optical audio cable.

Half the time everything works properly, but the other half when I turn on the system, the sound level coming out of the speakers is super quiet even if I max it out. 10 /10 volume is as quiet as 1/10 during regular viewing.

If I switch inputs to the Nintendo switch, its normal and crazy loud, then back to TV box and its quiet. Sometimes it does the reverse, the Nintendo is quiet and the tv box is normal. Both the tv box and Nintendo switch don't have a volume control, so nothing should change! I have tried replacing the HDMI switch, but the same thing happens on a new switch, I also replaced both HDMI cables from tv box and Nintendo to HDMI switch to them same make/model cable and no change. I also changed to different speakers, but it does the same thing with the new speakers (edifier R2000 speakers). I also tried running RCA out from the HDMI switch instead of optical but it does the same thing!

Volume on the projector is always set to zero. There's nothing I can see that can be changed or toggled on the projector that changes any of this. Its driving me mad!!!!!!!!!!!!!!

My first instinct is to switch to a different HDMI switcher w/audio extractor as the brand you are using is clearly not functioning as it should.

As a better option, you can switch to a sound bar which has a proper HDMI input on it. That would likely solve the issue completely.

Likewise, and best, would be to switch to a proper AV receiver and surround sound speakers as that really is industry standard and a significant overall upgrade.

I wouldn't expect HDMI cables to do anything at all. If you are seeing the issue on multiple optical speaker setups, then the audio is coming out of that switch at different levels, which indicates the switch is the culprit.

Since you checked everything else, I would also say it is the HDMI switch.

I have two different docks, one direct to a TV and the other to my prepro and I don't have any volume issues from the Switch.
